Impact-Driven Roadmap

How Alleo built an impact-driven product roadmap with business cases

Alleo, the Netherlands' largest flexible employee benefits platform, was growing fast — and ready to make the shift from a sales-driven startup to a product-led scale-up. They needed a framework to align commercial goals with product engineering and make every roadmap decision count.

What does Alleo do?

Alleo is the Netherlands' largest platform for flexible employee benefits, serving more than 400 organisations and 200,000 employees. The platform enables employers to offer a personalised compensation and benefits package — from corporate fitness and bike leasing to mental wellness, culture, and personal development — all in one app. Founded in 2021 in Amsterdam, Alleo was acquired by European benefits leader Epassi in November 2025.

Why they asked for our help

Alleo's product team had strong instincts but no structured method for prioritising their roadmap based on business impact. Product decisions weren't consistently backed by a quantified business case, making it difficult to compare initiatives objectively. There was also limited insight into resources — teams weren't proactively thinking about how many hours an initiative would cost before committing to it. At the same time, there was limited alignment between the commercial side of the business and tech — creating friction around why certain work was prioritised over other work.

How we approached it

We started with workshops to give Alleo's product managers the skills and mindset they needed. The Balanced Roadmap Workshop taught the team how to build a roadmap that weighs new features, technical improvements, and maintenance against each other — ensuring capacity goes where it creates the most value. The Business Case Workshop introduced a shared method to quantify expected impact and investment for every initiative, giving product and commercial teams a common language for prioritisation discussions.

Alongside the workshops, Alleo adopted the Scaleflow Platform as the central hub where every initiative is now planned, compared, and tracked — each one backed by a business case.

Turning business cases into better decisions

The combination of workshops and platform transformed how Alleo's product team operates. Prioritisation shifted from opinion-based discussions to objective, impact-driven decisions. Product managers now speak the same language as their commercial and engineering counterparts, creating real alignment across the organisation. The roadmap is no longer just a list of features — it's a strategic tool that balances short-term delivery with long-term product health.

We now have a shared language for prioritisation. Every initiative on the roadmap is backed by a business case — that changed the quality of our discussions completely.
