Unwinding the Fidelity: How to Review AI-Generated Prototypes Without the Chaos

Anyone who has reviewed an AI-generated prototype in a meeting knows the pattern. Within ten minutes the conversation has jumped between font choice, error states, button labels, missing edge cases, an architectural concern, and a question about whether the feature even belongs in this release. Everyone is right. Nobody is making progress.

The problem isn't the people. It's the artifact. AI lets a single contributor produce a fully-realised prototype in hours. That artifact contains every layer of decision making at once. Human reviewers don't process that way. We need one dimension at a time.

Why Sequential Phases Used to Work

Old workflows weren't slow by accident. They were slow because each phase produced an artifact that constrained the conversation. A wireframe couldn't trigger an aesthetic argument because there was nothing aesthetic to argue about. An API spec couldn't be reviewed for visual hierarchy.

Sequential fidelity acted as a focusing mechanism. Reviewers brought attention to what was actually decidable at that stage. Everything else waited.

What AI Broke

AI collapsed the artifact into one. There is no longer a wireframe stage and a design stage and a development stage. There is a clickable, styled, populated prototype, and you have it before lunch.

Without the staged artifacts, the focusing mechanism is gone. Every reviewer brings every concern to every meeting. Makers receive feedback at six different abstraction levels in a single comment thread and have no good way to respond.

The Technique: Use AI to Undo What AI Did

Take the completed prototype and ask the model to strip it back down. For a web prototype, generate a wireframe version. Grey boxes. No copy. Structure and flow only. You now have the artifact stack you would have had before AI compressed it.

Then structure the review as five progressive ten-minute conversations, each focused on a single layer of decision.

Stage 1: Wireframe (Flow & Structure)

Discussion is limited to: does this flow make sense, are the right elements present, is anything obviously missing? No comments on copy, color, or interaction details. If someone raises one, park it for the right stage.

Stage 2: Wireframe + Copy

Now language enters the conversation. Are labels clear, is the tone right, will users understand what they're being asked to do? Visual decisions still don't exist yet.

Stage 3: Greyscale Layout (UX & Hierarchy)

Spacing, density, the order of attention. What does the eye land on first? What's hidden when it shouldn't be? What's emphasised that doesn't deserve emphasis? Color and brand are still off the table.

Stage 4: Full Visual Design

Color, typography, brand alignment, micro-interactions. Now is the moment for aesthetic feedback. Earlier stages have already validated the underlying decisions, so visual disagreements don't unravel the whole work.

Stage 5: Interactive Prototype (Edge Cases & Engineering)

Error states, loading states, empty states, accessibility, performance, technical feasibility. Engineers carry the weight of this stage, and by now there is enough validated ground beneath the decision that their feedback can be specific rather than wholesale.

Why This Works

The prototype still exists in full fidelity for development. Engineers don't have to rebuild from scratch. The unwinding is a review tool, not a workflow regression.

What changes is how feedback is organised. Each stage gives reviewers permission to focus on one thing and ignore the rest. Makers receive critique they can actually respond to. Decisions get made in the order that lets later decisions stand on earlier ones.

AI removed the natural pacing of development. Unwinding the fidelity puts it back. Not because the tools require it, but because human attention does.
